- Opportunity map segmented into quick wins, tactical initiatives, and strategic plays — each tied to a specific maturity gap and expected business impact.
Phase 3
DESIGN

- Target-state roadmap, initiative sequencing plan, ownership model, KPI framework, and a financial model showing timing of savings, investment, and expected ROI.
Phase 4
DELIVER

Who we hire on your behalf, and what we make from it
Real estate work almost always involves outside providers. Fulcrum engages them, or recommends that you engage them directly: site sourcing specialists, transaction managers, lease administration and audit firms, project and construction managers, appraisers, brokers.
In every one of those instances Fulcrum is acting as an extension of your organization. We do not mark up third-party cost and we do not accept referral fees, commissions, or revenue shares from any provider. What a provider charges you is what they charge, and Fulcrum’s fee is unaffected by which provider you choose or how large their scope becomes.
That is the difference worth paying for. A fractional Chief Real Estate Officer holds a provider to the same standard an internal executive would, because the interests are the same ones. The contract is different from an employment agreement. The stewardship and the accountability are not.
Where AI fits in
AI is part of how Fulcrum works, and it is why a one-person practice can deliver what used to take a team. Document intake, abstraction, data validation, benchmark research, and first drafts of the scorecards and playbooks all run through AI tooling and come back faster and more complete. This website and the maturity assessment were built the same way. What does not change is the judgment: every recommendation and number is read, verified, and owned by Norman before it reaches you.
How Fulcrum uses AIFulcrum Cadence™ — the operating rhythm
Cadence is what keeps Deliver and Demonstrate from becoming open-ended advisory work. Six components form a closed quarterly loop: the Scorecard measures, the Trigger Rule selects, the Pivots commit, the Pulse Check resolves, the Issues Log absorbs what was not selected, and the Reset closes the quarter and opens the next. Direction is set once at the outset and Playbooks are what the loop leaves behind, so neither is a quarterly step. Cadence is included in the Outcome Retainer, never sold separately.
Direction
A one-page CRE strategy statement defining target maturity and governance, paired with a Real Estate Ownership Map naming who owns each real estate seat today — Owned, Split, or Orphaned.
Scorecard
A monthly executive scorecard drawn from the ten Maturity Matrix dimensions, tracking movement between formal assessment rounds.
Pivots
Three to five owned 90-day priorities per quarter, each with one named client-side owner and a done condition a third party could verify.
Issues Log
A running list of real estate problems triaged and closed out between formal assessment rounds.
Playbooks
Documented core processes — lease renewals, capital approvals, vendor onboarding — built once and reused. A seat is not handed back until its playbook exists.
Pulse Check & Reset
A timeboxed 60-minute monthly Pulse Check, a half-day Quarterly Reset, and an Annual Recalibration using the full Maturity Assessment.
The Trigger Rule
The mechanical link between the scorecard and the quarter's priorities, so prioritization is not a negotiation.
- Any dimension scoring at or below Level 2.0 becomes an automatic Pivot candidate.
- Any dimension weighted 10% or higher that scores below Level 3 becomes an automatic Pivot candidate — so the two highest-weighted dimensions can never be quietly deferred.
- Level 3.5 is the target floor for every dimension before an engagement graduates from Deliver to Demonstrate.
- When candidates exceed five, they are ranked by dimension weight × gap-to-3.5; the top five become Pivots and the rest move to the Issues Log with a target quarter.
The meeting rhythm
- Monthly Pulse Check — 60 minutes. Scorecard read (5 min), Pivot status on-track/off-track (10 min), issue resolution worked to a decision (30 min), new issue capture (10 min), commitments restated (5 min). Reporting goes into a pre-read 48 hours ahead — the meeting exists to decide, not to narrate.
- Quarterly Reset — half day. Close the prior Pivot Sheet, refresh the scorecard, re-rank the Issues Log, set the next three to five Pivots, confirm the Ownership Map still reflects reality.
- Annual Recalibration. Re-run the full Maturity Assessment, reset the roadmap, re-baseline the scorecard for the year ahead.
